Agentic Workflows: What They Are, How to Design One

Agentic workflows are the bridge between classical automation and full autonomy. This guide covers what the term actually means in 2026, how to tell if your process fits, and the practical steps for designing one that ships and stays useful.

The real definition

"Agentic" gets used loosely in 2026 marketing — if there's an LLM anywhere in the pipeline, someone will call it agentic. The useful definition is narrower: a workflow is agentic when an AI agent plans its next action, executes it against real systems, observes the result, and adapts — without a human response between each step.

That's what separates an agent from a chatbot (single turn), from a Zap (deterministic), and from an RPA bot (pre-recorded). An agent's defining behavior is adaptive multi-step execution.

What makes a workflow a fit

Three signals worth checking before committing:

    Repeatable but not identical

    Each instance follows the same shape, but details differ. Lead research is repeatable (same steps every time) but each lead is different (different company, different context). Accounting entries are repeatable and identical — better suited to deterministic automation.

  2. 02

    Semi-structured inputs

    The agent reads messages, documents, or partial data and has to make sense of it. If the input is already JSON with fixed fields, you don't need an agent; a script will do. The value of agents is in handling messy inputs.

  3. 03

    Reviewable outputs

    A human can glance at the output and tell if it's right. Drafted emails, support replies, metrics summaries — all reviewable. Financial journal entries with downstream implications — not reviewable by glance, needs a different approach.

Design the spec before picking a tool

The single highest-leverage step in an agentic workflow project is writing the spec before touching any platform. A good spec covers:

  • Trigger — what event starts the agent (new Slack message, file upload, schedule, inbound email)
  • Steps — what the agent reads, decides, and does, in order
  • Tools / connectors — which external systems the agent touches, read vs write scoped explicitly
  • Success metric — what 'the agent worked' looks like in a measurable way (response time, accuracy vs historical human output, human hours returned)
  • Exit conditions — when the agent should stop, ask for human approval, or escalate
  • Failure handling — what to do when a connector fails, output is low-confidence, or the agent hits a decision it can't make

Every successful agent I've shipped started from a spec that fit on one page. Every agent that failed skipped this step.
