AI Agent Orchestration

Agent orchestration is the piece that turns an LLM into an agent. This guide explains what orchestration means, how the big platforms handle it, and when you actually need a custom framework instead of a managed one.

What orchestration actually is

An LLM by itself generates text. To turn it into an agent, you need a loop that reads the model's proposed action, executes it against the real world (tool calls, API requests, database reads), returns the result to the model, and asks what to do next. That loop — and the decisions around planning, memory, and termination — is orchestration.

Concretely, orchestration handles: (1) step planning — deciding the sequence before execution, (2) tool dispatch — picking which tool to call and with what arguments, (3) result passing — feeding outputs back into context, (4) error handling — retries, fallbacks, graceful degradation, (5) memory — what to keep across steps and across runs, (6) termination — knowing when the task is done or needs a human.

When managed vs framework

Use managed platform when

  • • The workflow is a standard business pattern (research + draft, triage + route, pull + report)
  • • Your data lives in systems with native connectors
  • • Team has ops or GTM people, not ML engineers
  • • You want to ship within weeks, not months
  • • Credit-based pricing is acceptable and predictable enough

Use framework when

  • • You need non-standard memory (long-context, domain-specific stores)
  • • Multi-model routing (different LLMs for different sub-tasks)
  • • On-prem or air-gapped deployment is required
  • • The workflow involves genuinely novel orchestration logic
  • • You have an ML/eng team that will own the infrastructure

The orchestration complexity myth

In 2024–2025, teams over-invested in complex orchestration — multi-agent systems, nested tool hierarchies, elaborate state machines — because the frameworks made it easy and AI hype made it feel sophisticated. Most of that complexity didn't improve outputs. By 2026, the pattern that wins is: one agent, one workflow, one clear trigger, one defined output. Simpler orchestration + better prompts + real-data testing beats complex orchestration every time.
