Is My Business Ready for AI Agents? A 10-Question Readiness Check

Most businesses who ask 'should we be using AI agents?' get pitched by a vendor with an obvious incentive. This piece is a no-incentive readiness check — 10 yes/no questions with honest interpretation.

Most of the content online about 'should you use AI agents' is written by people selling AI agents, which makes the answer suspiciously always yes. This piece is written by someone who builds them and regularly turns down business that isn't ready. The honest answer is that many companies aren't ready, and that's fine.

Use this as a self-assessment. Answer each question yes or no. Tally at the end.

The 10 questions

    Can you name one specific workflow you'd automate tomorrow?

    Not 'improve customer experience' or 'save time'. A specific workflow: 'every time a lead fills out our demo form, a rep spends 20 minutes researching and drafting a reply.' If you can't name one, you're not ready — not because agents can't help, but because you don't know what you'd use them for.

    Does that workflow happen at least weekly?

    Agents pay back on repetition. If the workflow happens twice a year, a human doing it is usually fine. The sweet spot is work that happens 5+ times per week.

    Is the input semi-structured, not one-off creative?

    Good inputs for agents: forms, tickets, invoices, scheduled events, routine queries. Bad inputs: 'write our next blog post,' 'decide our Q3 strategy,' 'handle this unique customer complaint.'

    Can a human glance at the output and tell if it's right?

    Agents need a review layer during rollout, which means the output has to be reviewable. Drafted emails: reviewable. Tax filings: not reviewable by glance, too much risk.

    Does the data the agent needs live in systems with an API or a common connector?

    Agents can reach HubSpot, Salesforce, Gmail, Slack, Drive, BigQuery, Notion out of the box. If your primary workflow data lives in a legacy ERP with no modern API, or in a vendor tool that blocks integrations, setup is meaningfully harder.

    Do you have one person on the team who can own the agent?

    Owners matter more than builders. Agents need a named human who grades outputs weekly, tunes prompts, and notices when something goes wrong. If the answer is 'whoever has time,' the agent will drift.

    Is your team currently on ChatGPT Business, Enterprise, or another agent-capable platform?

    Workspace Agents require ChatGPT Business or Enterprise. Microsoft Copilot Studio requires M365 Copilot. Vertex AI requires GCP. If you're on consumer ChatGPT Plus or have no enterprise AI platform yet, Step 1 is choosing and procuring one.

  8. 08

    Can you budget $1,000–$10,000 for a first build, plus ongoing platform costs?

    Lower-end SMB builds on OpenAI run $1,000–$5,000 per agent with a consultant, plus $30–$200/month usage. If you have zero experimentation budget, agents probably aren't the right investment this quarter.

  9. 09

    Does your leadership understand this won't replace headcount?

    The worst agent deployments start with an executive saying 'this means we can cut 3 SDRs.' Agents multiply good teams; they don't rescue broken ones. If leadership expects headcount reduction as the ROI story, expectations need recalibrating before building.

  10. 10

    Are you willing to iterate for 4 weeks before calling it a success?

    First agents need tuning. Teams that expect 'it works perfectly on Day 1 or it failed' kill agents that would have been great by Week 4. If your culture requires instant wins, plan the first agent carefully and set expectations.

Scoring

Count your yes answers.

  • 8–10 yes: You're ready. Ship one agent this month. The longer you wait, the more competitors get the head start.
  • 6–7 yes: You're close. Address the 2–4 gaps first. Usually it's 'name a specific workflow' or 'name an owner' — both fixable in a week of thinking.
  • 3–5 yes: Build one exploratory agent to learn, with a small budget and clear expectations. Use it as a forcing function to address the gaps you find.
  • 0–2 yes: Not yet. Fix the fundamentals (workflows, data, team capacity) before investing in agent tooling. Agents amplify what's working; they don't fix what isn't.

The honest version

Most businesses who self-assess land in the 3–7 range, which is a fine place to be. The companies that get real leverage from agents in 2026 are the ones who took the 'build one to learn' approach and iterated, not the ones who waited until they scored 10 before committing.

But the failure mode of trying too early is real. Every agent consultant has stories of clients who insisted on starting when they shouldn't have, built something that never worked, and concluded 'agents don't work for our business' — when actually the issue was workflow definition, owner absence, or team capacity.

Take this self-assessment seriously. It costs nothing. It saves you from a bad experience.
